A key performance indicator (KPI) is a selected measure relevant to an objective. More indicators are not automatically better. Define the start and finish points, inclusion rules, period, source, and owner for each important measure.

Cedar observes a baseline median elapsed time of five business days across 40 onboarding cases. A later pilot of 20 cases has a median of three days. This is an encouraging observation, but different case mix, seasonal demand, or staffing may explain some of the difference.

Track balancing measures, such as incorrect bookings, customer effort, and staff workload. A faster form with more errors can undermine the intended benefit.

Leading indicators give earlier signals about conditions that may influence outcomes; lagging indicators record results after they occur. For example, complete submissions may provide an early signal while realised customer delay is an outcome. The causal relationship still needs evidence.

A count of logins or training completions can be useful but should not be confused with successful process performance. Choose measures that show whether the business situation improved, and report sample size and limitations alongside the numbers.

Benefits realisation concerns observing and maintaining the intended value after change. A project may hand over its outputs before enough time has passed to establish full benefits.

Assign a benefits owner, review dates, comparison method, and action if outcomes differ from expectations. The owner needs access to relevant evidence and authority to respond. A benefits register without operational follow-through is a record rather than realised value.

For Cedar, agree a post-launch review of elapsed time, accuracy, usage, and support workload. Compare equivalent periods and case definitions where possible. Record other changes, such as staff availability or revised customer groups, that limit causal claims.

A lessons learned review identifies what should change in future practice. It should create actionable learning with owners rather than a final list nobody uses. A retrospective can support learning during delivery as well as at the end.

Transformation rarely ends in one perfect launch. The professional habit is to connect the original purpose with evidence, acknowledge uncertainty, and decide the next useful action. If a benefit is not achieved, investigate the process and assumptions rather than merely renaming the target or declaring success from output counts.

When reviewing results, retain forecast and actual figures separately. Calculate realised ROI using the agreed actual cost and benefit boundary, and show which benefits are demonstrated versus estimated. If adoption or case mix changed, explain why comparison is limited.

A decision-quality business case makes assumptions visible and gives the business a way to learn. You can be positive about an opportunity while remaining precise about what is known, what is forecast, and which evidence will be reviewed next.

3ComparisonUse agreed boundaries and identify other changes.
4ReviewReport realised and still-estimated benefits separately.

A promising model supports a decision. Subsequent evidence establishes what occurred and what should change next.
